Custom CRM vs Salesforce: when each one wins

A head-to-head on cost, control, time-to-value and lock-in - with the specific scenarios where Salesforce is the right call and the ones where a custom CRM beats it outright.

Salesforce is the default answer when a UK business decides it "needs a proper CRM." For good reason - Salesforce is the most-deployed CRM in the world, the partner ecosystem is enormous, and no one ever got fired for picking it. But "default" and "right answer" aren't the same thing, and for a meaningful chunk of UK businesses, a custom CRM is the better call.

Here's how the two compare honestly, and the specific scenarios where each one wins.

When Salesforce is the right call

We will, with a straight face, tell clients to use Salesforce when their situation fits. The honest scenarios:

  • Standard enterprise sales process. You have account executives, opportunities, forecasts, quarterly close. Salesforce was designed for exactly this and does it well.
  • You need it ready in eight weeks. A good Salesforce partner can stand up a configured org faster than any bespoke build.
  • You're under 25 users and likely to stay there. Per-seat pricing is still survivable, and the upfront saving over custom is real.
  • You depend on a specific AppExchange product. If your industry has a dominant Salesforce-native vertical app (financial services, certain field-service verticals), the ecosystem advantage is decisive.
  • You're selling to a market where Salesforce is a tick-box. Enterprise procurement teams sometimes require it.

When a custom CRM beats Salesforce outright

The cases where bespoke wins are also clearer than people think:

  • Your operation isn't sales-first. If your CRM is really an operational platform - job scheduling, asset tracking, hospitality revenue, fleet, property - Salesforce is the wrong shape and you'll pay to bend it.
  • You're 50+ users with a stable process. Per-seat pricing crosses the line where custom is cheaper outright, often before year two.
  • Customers, contractors or partners use it too. Salesforce community licences are expensive. A custom portal is a one-off cost.
  • You change your process frequently. Iterating on a custom system is a developer day. Iterating on Salesforce is a consultancy ticket.
  • You want the software to be part of the product you sell. Your customers shouldn't see Salesforce branding or workflow.
  • You need deep integration with niche kit. Telematics, weighbridges, fuel pumps, EPOS, in-house manufacturing - the bespoke route is faster to ship and cheaper to maintain.

The honest 5-year cost comparison

Take a 50-user business with three integrations and a customer portal. Rough five-year totals at UK list pricing (see Salesforce's published UK pricing for current Enterprise edition numbers):

The hidden trade-offs

It's only fair to call out where Salesforce keeps an edge that the spreadsheet won't show:

  • You can hire for it. Salesforce admins are a known job spec. Custom CRMs need a developer (us, or someone like us) on retainer.
  • The ecosystem is genuinely huge. If you need it, it probably exists already.
  • Compliance baseline is strong. If you're regulated, you don't have to argue with auditors about your CRM - Salesforce holds ISO 27001 and a long list of sector-specific certifications. Custom systems can match this but it has to be built in deliberately. Worth checking the ICO's UK GDPR accountability guidance when planning either route.
  • Resale and acquisition optics. Acquirers often prefer to see a recognisable SaaS stack on due diligence.

Conversely, custom CRMs come with their own honest trade-offs: you need a trusted development partner, you can't swap them out overnight, and you carry the responsibility of keeping the system patched.

Our honest take

If you're a sales-led, sub-25-person organisation that needs a CRM live before the next sales kickoff, use Salesforce. If you're operations-led, 50+ users, change your process every six months, or your CRM is also your product - a custom CRM will be cheaper, fit better, and ship faster than people expect.
