The Unofficial Guide to Surviving a CRM Rollout

New systems don't fail because the software is bad. They fail because week two exists.

Every CRM rollout starts the same way: a demo everyone's quietly impressed by, a launch day with mild enthusiasm, and then week two, when someone reverts to the old spreadsheet "just for now" and the whole thing quietly unravels.

Why rollouts actually fail

It's almost never the software. It's usually one of: the team wasn't involved in choosing it, the old system wasn't properly switched off (so both exist in parallel, forever), or nobody was given time to actually learn it during a normal working week. Change management research consistently finds that resistance is less about the tool and more about how the change is introduced and supported - a pattern well documented well beyond software, including in general small business guidance from bodies like the FSB.

A rough survival checklist

  • Pick a genuine cut-off date for the old system and stick to it, awkward as that feels
  • Get one team member who's actually enthusiastic about it to help the sceptics
  • Expect week one to be slower, not faster - that's normal, not a sign it's failed
  • Fix real friction fast; a rollout that ignores early complaints loses trust quickly

The bit software vendors don't love admitting

A tool that's genuinely built around how your team already works needs far less "change management" in the first place, because it isn't asking anyone to think differently - just to stop using three different apps for one job. That's the whole argument for bespoke over generic, really, and it's why we spend so much of the discovery phase on actual workflows before any CRM gets built.

The verdict

Rollouts don't fail in week one, when everyone's paying attention. They fail in week two, when nobody is. Plan for week two.
